HVACRoofingPlumbing

You don’t have a lead problem.
You have a leak problem.

Most contractors are one system away from a much bigger year — and it is not another ad campaign. We install the sales infrastructure that converts the demand you already pay for, so the jobs slipping between the first ring and the signed quote stop becoming someone else’s revenue.

  • We mystery-shop your own intake before we speak
  • Your last 90 days reviewed leak by leak
  • A written fix list you keep, whatever you decide

For HVAC and roofing companies doing $1.5M–$7.5M with 5–20 on the team.

05The Dead Database — and separately, everything already sitting in your CRM that nobody ever goes back to.

01The diagnosis

Five places revenue quietly walks out of a contracting business.

None of these are marketing problems. Every one of them happens after the lead has already been generated and paid for — which is exactly why they are the cheapest revenue in your business to recover.

Homeowners with a dead furnace or an active leak do not leave voicemails. They hang up and dial the next company on the list. Every ring you miss is a job you paid to generate and handed to a competitor for free.

What we install

Every missed call is caught, texted back within seconds, and logged as a real opportunity — not a blank line in the call log.

Speed is the single largest lever in contractor sales, and it is almost never owned by anyone. The company that responds first sets the frame, books the slot, and gets the estimate. Everyone after that is a price comparison.

What we install

A response goes out in minutes, every time, without depending on who happens to be free.

Interested homeowners fall out between the first call and a confirmed appointment because nobody owns the space in between. No confirmation, no reminder, no reschedule path when life gets in the way.

What we install

A booking and confirmation sequence that turns interest into a slot on the calendar and keeps it there.

Most contractors follow up on a quote once, maybe twice, then move on. The homeowner was never a no — they were waiting on a spouse, a payday, or a second opinion. Nobody was there when they were finally ready.

What we install

A structured multi-touch follow-up on every open quote until you get a yes, a no, or a date.

The cheapest revenue you will ever generate is already in your CRM: last summer's tune-ups, the quotes that went cold, the customers whose systems are now eight years older than when you met them. Most of it is never touched again.

What we install

Systematic reactivation campaigns that turn a dormant list into booked work without spending a dollar on new traffic.

02Same lead, two companies

The first five minutes decide the job.

The research

Wait 30 minutes instead of 5 and the odds of qualifying a lead drop 21 times.

The odds of even making contact drop by 100 times over the same window. Within the first hour, the odds of reaching a lead fall by more than 10 times, and the odds of qualifying one by more than 6 times.

What it does not say: The study measured contact and qualification rates. It explicitly did not address close ratios — so the link between responding faster and closing more is an inference, not a finding.

Dr. James Oldroyd, Lead Response Management Study, MIT / InsideSales.com, 2007. Source

A worked scenario, not a case study. The mechanism is the point: the company that responds first sets the appointment, and everyone after that is quoting against a decision that has already been made.

Annual revenue from these same leads

  • Response speed: that responding faster lifts your close rate by up to 18% in relative terms, scaled to how slow your current response is. The research this is built on measured contact and qualification rates, not close rates — so treat the link to closed revenue as our inference rather than an established finding.
  • Follow-up: that a structured multi-touch cadence on open quotes lifts close rate by a further 10% in relative terms.
  • Missed calls: that 30% of missed and unreturned calls can be brought back into the funnel with instant text-back and structured recovery.
  • The three are applied in sequence, not added together — they overlap in real life, and stacking them would inflate the number.
  • Database reactivation is excluded entirely, so the figure stays on the conservative side.
  • The audit replaces every one of these assumptions with your actual numbers.

How it works

How our audit works.

Thirty minutes, five steps, and a written findings document at the end of it. You keep everything we find whether or not you ever hire us.

01

Reviewing your lead sources

We start with where the demand actually comes from, and what happens to it once it arrives.

Sources we look at

  • Google Ads
  • Google Business Profile
  • Website forms
  • Facebook / Instagram
  • Phone calls
  • Referrals

Questions we answer

  • How many enquiries came in last month?
  • How many were answered?
  • How quickly were they contacted?
  • How many booked estimates?
  • How many estimates closed?

A roofing company tells us: 200 leads a month, average job $12,000

  • 200 enquiries
  • 140 answered
  • 80 estimates booked
  • 35 jobs closed

$360,000

Their close rate looks healthy at 43.75%. But 60 leads were never properly followed up. If only half of those converted, that is 30 extra jobs at $12,000 — missed revenue, from demand they had already paid for.

02

Your missed call problem

This one is enormous for HVAC and plumbing companies, and almost nobody is measuring it.

What most companies do not track

  • Calls received
  • Calls missed
  • Calls returned
  • Time to response

The question that usually lands

  • “You received 87 calls after hours last month. How many became booked appointments?”

Most owners do not know. And a missed emergency plumbing call can be a $5,000–$20,000 customer walking to whoever picked up.

03

Mystery-shopping your business

The most useful thirty minutes of the audit. We come at your business the way a homeowner does, and time what happens.

What we test

  • Website form response
  • Phone response
  • Text response
  • Appointment scheduling

Typical result

  • No response after 24 hours
  • Or a response that takes 6 hours

We tested your customer experience. A potential customer could comfortably reach a competitor before you got back to them.

04

Your gaps in follow-up

Most home service companies follow up badly. Not because they do not care — because nobody owns it.

What usually happens

  • Day 1 — estimate sent
  • Then nothing
  • Meanwhile they are comparing three roofers, three HVAC companies, three plumbers

What a real cadence looks like

  • Day 1 — “Just checking if you had any questions…”
  • Day 3 — “Here is another example of our work…”
  • Day 7 — “Are you still considering this project?”
  • Day 14 — “Would you like to schedule another visit?”

05

Done-for-you sales dashboard

Most owners have never had this visibility. One scoreboard, updated without anyone maintaining it.

Who we serve

Narrow on purpose.

We are not a generalist agency that happens to take contractor money. The whole system is shaped around how home service companies actually sell — quote first, close later, everything decided at the kitchen table.

Why us

What makes this different from the last agency that called you.

You have been pitched before. Here is the short version of what we do differently, and you are welcome to hold us to all six.

01

We do not sell you leads.

Most agencies pitching contractors are selling traffic, because traffic is easy to sell and hard to be held accountable for. We work on the other side of the funnel — the part where the leads you already pay for either become booked jobs or quietly disappear. If more leads were the answer, you would already be winning.

02

The audit is the product, not the pitch.

The Lead Leak Audit is a real diagnostic with a written output. We mystery-shop your intake, review your last 90 days, and put a number against each gap. You keep the findings and the fix list regardless of what you decide. It costs you 30 minutes and nothing else.

03

We build inside your business, not beside it.

Everything gets configured in your CRM, your phone system, your accounts. No proprietary portal you have to log into, no data hostage situation, nothing that stops working the day we stop working together. You own it because it is yours.

04

Trades only. Owner-operated only.

We work with HVAC, roofing and plumbing companies between $1.5M and $7.5M where the owner is still close enough to the business to make a call in one conversation. That focus is why the install takes weeks instead of quarters — we are not learning your industry on your time.

The next step

Find out what your leaks are actually worth.

Thirty minutes, a written findings document, and a prioritised fix list you keep whether or not we work together.
